Make It Here: Why 2026 Is the Year to Localise Your Carbide Supply

Tungsten is now a controlled critical mineral, and India is investing to build a domestic value chain. Sourcing carbide close to home has become good risk management, not just good sentiment.

I've spent over three decades in tungsten carbide, and I've rarely seen the strategic picture shift as fast as it has in the last eighteen months. Tungsten has gone from a quietly-traded commodity to a controlled critical mineral. For Indian manufacturers, that is both a wake-up call about where your carbide comes from — and a genuine opportunity.

The ground has moved

Export controls have made globally-sourced tungsten less predictable in both price and availability. At the same time, India has responded at the national level: the National Critical Mineral Mission, launched in 2025 with an outlay of around ₹34,300 crore over seven years, explicitly targets self-reliance across the critical-minerals value chain — exploration, mining, processing and manufacturing. Tungsten sits on India's list of critical minerals. The direction of travel is unmistakable: build capability at home.

What localising actually buys you

Sourcing carbide from a domestic, vertically-integrated manufacturer isn't about sentiment. It's about four concrete advantages:

  1. Continuity — a shorter, domestic chain has fewer points where geopolitics or shipping can interrupt you.
  2. Lead time — local manufacturing and stock mean days, not weeks, on a re-order or a design change.
  3. Responsiveness — when your engineer can talk to the people who actually run the furnace, problems get solved and custom parts move faster.
  4. IP protection — sharing proprietary drawings with a partner under domestic jurisdiction is simply lower-risk.

A pragmatic path, not a leap

Localising doesn't mean switching everything overnight. Start by dual-sourcing your most critical, highest-risk items with a domestic partner; qualify the grades; then measure the lead-time and consistency difference for yourself. Most buyers find the resilience pays for itself the first time a global supply wobble doesn't touch their line.

The companies that treated supply as strategic came through the last two years best. In 2026, building at least part of your carbide supply at home isn't just good citizenship — it's good engineering and good business.
