Your Worn Carbide Is an Asset: The Case for Reclaim & Recycling

With virgin tungsten scarce and pricey, that bin of dull inserts is one of the highest-value scrap streams in your plant. Here's how carbide recycling works — and why it pays.

Every worn insert, spent button bit and cracked die in your scrap bin contains tungsten and cobalt — two materials that got dramatically more expensive and harder to source in 2025–2026. Treated as waste, it's a disposal cost. Treated as feedstock, it's one of the most valuable scrap streams you generate.

Why now

With virgin tungsten under export controls and APT prices at record levels, reclaimed carbide has surged in value — carbide scrap prices rose sharply through 2025, and recycled material has become materially cheaper than virgin for tool production. Industry reports put the material-cost saving from integrating scrap sourcing with recycling around 30%, while also helping meet ESG mandates. Recycling isn't just green; it's a supply and cost hedge.

How carbide recycling actually works

The dominant route is the zinc-reclaim process, prized because it preserves the carbide's quality:

  1. Sorted carbide scrap is heated with molten zinc in a controlled furnace.
  2. Zinc penetrates and reacts with the cobalt binder, causing the piece to swell and turn brittle.
  3. The zinc is removed by vacuum distillation (and reused), leaving a friable material.
  4. The residue is milled back into a reusable tungsten-carbide / cobalt powder.

Because it recovers both the WC and the cobalt at far lower energy than mining and refining from ore, zinc reclaim is both economical and low-impact.

Getting value from your scrap

  • Segregate at source. Keep carbide out of general steel scrap — mixed streams lose most of the value. Separate bins by machine or bench.
  • Sort by type where you can. Clean, single-grade scrap (inserts vs. brazed tips vs. grinding swarf) commands better returns.
  • Capture grinding swarf. Even fine carbide grinding sludge is recoverable and valuable.
  • Set up a buy-back or recycling partnership rather than one-off sales.

In a year when raw tungsten is the constraint, the smartest feedstock might already be sitting in your plant.
